How to time a speech properly
Stand up, hold the pages or the phone the way you will on the day, and read the whole thing aloud with a timer running. Sitting at a desk and skimming gives a number that is ten to twenty percent short, every time. If you stumble, keep going; the stumbles happen in the room too.
Mark two or three deliberate pauses: after the opening line, after the story, and before the final sentence. Each is only a couple of seconds, and together they are the difference between a speech that is heard and one that is survived.

How fast do people actually speak when giving a speech?
Conversational English runs around 140 to 160 words a minute. Under lights with a microphone most people slow to 120 to 140, and grief or emotion slows it further. That is why this calculator defaults to 130 and offers 110 for eulogies and vows.
Why does my timed read-through come out shorter than this?
Reading silently or to yourself skips the pauses that happen in the room: laughter, applause, raising a glass, taking a breath after a hard line. Reading aloud with a timer, standing up, gets you within about ten percent. The pause allowance in the calculator covers the rest.
